Q4 Used Car Playbook 2026: Sell Through the Slow Season

Supply rose to 49 days in September while sales slowed. Here is a practical Q4 playbook for used car dealers, built on Cox Automotive data.

By the CarMagics team · Updated November 4, 2026

Short answer: the fourth quarter is when used car inventory sits longer, so the dealers who do best are the ones who price early, list fast and keep cheap cars moving. In September, supply rose to 49 days while the sales pace slipped, and the cheapest cars are getting scarcer. Data as of late October 2026.

Key takeaways

  • Dealers had 2.21 million used vehicles in September, and days' supply climbed from 44 to 49 in one month.
  • Retail sales were estimated at 1.35 million in September, down 6.3% from August.
  • Cars under $15,000 had 34 days' supply, 15 days below the industry average.
  • Wholesale prices usually fall about 1.5% during October, so waiting on a car can cost you.
  • Shoppers are carrying heavy finance costs, so payment and total price decide who gets the call.

What changed between August and September

Supply went up, sales went down

Cox Automotive reports that "combined franchised and independent auto dealers had 2.21 million used vehicles on their lots in September." That is up 3.3% from a year earlier and 3.9% from August. Days' supply "was 49 in September, up one day year over year and up from 44 in August."

The cause is simple. Inventory grew while the sales pace fell 6.3% from August. More cars and fewer buyers adds up to five extra days in a single month.

The cheap-car shelf is getting thin

Cox says "used vehicles priced below $15,000 had only 34 days' supply, 15 days below the industry average." The share of inventory in that band has dropped to 15.7%, down from 19.4% a year ago. In August, the band was 15.1% of inventory, down from 20.6% a year earlier.

In plain terms: most of the lot is slowing down, but affordable cars are still selling faster than anything else, and there are fewer of them than last year.

Prices are high and buyers feel it

Cox says average listing prices reached $27,235 in September, their highest level since 2022, and up nearly 6% from a year earlier. Cox Automotive also reports that interest paid over a typical used car loan is about $10,900, up 96% from 2019, and that gas has stayed at or above $4.30 a gallon in October. Shoppers are watching monthly payments and total cost closely.

Why Q4 punishes slow cars

Wholesale values soften in October

The Manheim Used Vehicle Value Index was 207.4 in the first half of October. Cox notes that unadjusted wholesale prices typically fall about 1.5% over the full month of October. Cox senior director Jonathan Gregory said "the firmer values reflect leaner inventory rather than stronger buying," which means wholesale is steady, not strong.

For a dealer, that matters in two ways. A car you can't retail may be worth a bit less at auction next month. And replacement cars are not getting cheaper in a hurry. Holding a car and hoping is the most expensive option.

A balanced market hides slow turns

At 49 days' supply, nothing looks wrong. But the average car is now closer to 50 days of selling time than 44, and every extra week adds floorplan interest, depreciation and lot space.

The Q4 playbook

Weeks 1 and 2: audit and reprice

  • Sort your lot by days in inventory. Flag every car past 45 days.
  • Compare each flagged car to similar listings within your market, not to last month's price.
  • Cut once, cut enough. A small trim every two weeks teaches shoppers to wait.
  • Decide now which cars go to auction. Wholesale softens through October, so the sooner the better.

Weeks 3 and 4: protect your fast sellers

  • List every car under $15,000 the day it arrives, even with a first set of basic photos.
  • Keep reconditioning on these cars short. They have the shortest selling window.
  • Keep buying affordable cars. They are scarce now and will be scarcer when spring arrives.

All quarter: sell the payment and the total price

  • Show one clear total price in the ad and on the car.
  • Put the payment conversation up front. Shoppers know finance costs are high and respect dealers who are direct about them.
  • Answer online leads fast. In a slower month, every lead is worth more.

Make the cars look as good as they are

With more cars competing for fewer shoppers, the listing photo is your first sales call. Use the same angles on every car, a clean background and good light. Our 20-shot checklist for taking pictures of a car walks through it.

Short vertical videos help too, because shoppers can see the actual car in motion before they drive over. Give each car one walkaround that a salesperson can send by text.

Five moves to make this week

  1. Pull a list of every car over 45 days and set a reprice or wholesale decision for each one.
  2. Send the wholesale candidates to auction before more of the seasonal dip arrives.
  3. Get affordable cars online within 24 hours of arrival.
  4. Lead with total price and payment in ads and messages.
  5. Refresh photos on any car that has had low views. A better first image costs little and can restart a stale listing.

What to expect

The fourth quarter is not a crisis. It is a month-by-month test of how fast you notice a slow car. Dealers who audit weekly, reprice early and keep the affordable cars flowing will head into the new year with cleaner lots and better margins.

Frequently asked questions

How many days' supply of used cars is normal?

There is no single normal number, but Cox Automotive reported 44 days in August and 49 days in September 2026. Cars priced under $15,000 had only 34 days. Anything on your lot past the market average is a car to review.

Do used car prices drop in the fourth quarter?

Wholesale prices usually soften in October. Cox Automotive notes that unadjusted Manheim values typically fall about 1.5% over the full month. Retail listing prices were near their highest level since 2022 in September.

Which used cars are selling fastest right now?

Affordable ones. According to Cox, vehicles priced below $15,000 had 34 days' supply in September, compared with 49 days for the whole market, and their share of inventory is shrinking.

Should I wholesale slow cars in Q4?

If a car has passed 45 days and a fair price cut has not produced calls, wholesaling earlier is usually cheaper than waiting, because wholesale values typically ease through October and holding costs keep adding up.
